Short-term roadmap

Near-term execution hypothesis / requires validation

Make the loop
testable first.

The near-term priority is not to announce autonomy. It is to establish shared interfaces, evidence practices, and safe experiments that make deeper coordination possible.

Near-term workstreams

Five foundations for controlled coordination.

Each stream should produce something inspectable: a contract, a test result, a documented workflow, or a decision that narrows the next experiment.

01

Map shared interfaces

Vinexel + all active projects

Inventory project boundaries, service contracts, route surfaces, data ownership, and reusable capabilities that can safely be shared.

Evidence of progressA versioned capability map with owners, dependencies, and explicit “not shared” boundaries.
02

Build the knowledge loop

Galactre + Avaread

Define how research notes, model evaluations, operational lessons, and project documentation are captured, reviewed, and reused.

Evidence of progressA small end-to-end workflow recording source, review status, model involvement, and publication boundary.
03

Validate gateway boundaries

Avarouter + Vinexel

Test provider abstraction, model selection, credentials, usage accounting, failure handling, and policy controls before connecting sensitive workflows.

Evidence of progressA sandboxed provider test with traceability, limits, fallback behavior, and an explicit failure report.
04

Run project-to-project experiments

Qrisbill, Flymetrade, Viewpelet, and selected projects

Use narrow internal experiments to test whether one project can provide useful capability to another without hidden coupling or unsupported claims.

Evidence of progressA hypothesis, sandbox, measurable outcome, rollback plan, and decision record for every experiment.
05

Define sustainability options

Bharaka + Visioniconic

Study whether Bharaka should become a venture or support layer, including mandate, governance, risk, funding sources, and conditions for stopping support.

Evidence of progressA written operating thesis and financial model reviewed independently before any funding role is adopted.

These workstreams describe an order of investigation, not committed delivery dates. A workstream is complete only when its evidence and decision boundary are documented.

Experiment register

Small tests before large decisions.

The portfolio can learn from itself, but only when experiments are isolated, consented, measurable, and reversible.

Avaread + Galactre + Avarouter

Documentation-to-model retrieval

Question to answer

Can a bounded set of reviewed documents improve a model-assisted learning task without weakening source traceability?

Boundary

Use non-sensitive documents, show citations, log model/provider use, and keep publication decisions human-reviewed.

Vinexel + one defined platform

Shared capability pilot

Question to answer

Does a reusable framework or service reduce project effort without reducing project ownership or reliability?

Boundary

Sandbox first, project-specific adapter, no production dependency until reliability and rollback are demonstrated.

Qrisbill + Flymetrade + Viewpelet

Operational learning exchange

Question to answer

Can recurring operational patterns be documented and reused without exposing private customer or financial data?

Boundary

Share abstracted patterns only; no raw customer data, secrets, credentials, or unreviewed model output.

Bharaka + Visioniconic

Sustainability scenario test

Question to answer

What would a responsible support or venture layer need to remain solvent without distorting project decisions?

Boundary

Scenario modelling only until governance, capital source, risk appetite, and accountability are formally defined.

Decision gates

Evidence decides the next move.

1A clear hypothesis and owner exist before implementation
2The experiment can run without exposing sensitive data or granting uncontrolled authority
3Success and failure criteria are written before results are observed
4The result is reproducible enough to be reviewed by another project or team
5The project owner can reject integration when its local trade-off is not acceptable
6A decision record states continue, revise, pause, or stop

Autonomy is earned in stages.
